Picking rate drives staffing, shift planning and the largest labour cost in most distribution centres. The arithmetic is simple — the value comes from defining the numerator and the denominator consistently.

Picks, Lines and Units
Fix the unit before quoting any rate. A line is one SKU on one order. A pick is one visit to a location to satisfy a line — a line split across two locations becomes two picks. Units are individual pieces. Because a single pick can yield many units, units per hour is always the flattering number and lines per hour the planning number. Most warehouse KPIs and labour standards are built on lines per hour.
Productive Hours vs Shift Hours
An eight-hour shift does not deliver eight hours of picking. Breaks, handovers, equipment checks, toolbox talks, training, systems downtime and administration all consume paid time. Whatever the actual split at your site, measure it and use it explicitly: dividing by gross shift hours makes the measured rate look worse than it is while making staffing plans optimistic — the worst combination of the two errors.
Worked Example 1 — Headcount for a Shift
- Order lines to pick: 5,600
- Measured picking rate: 85 lines per hour
- Productive hours per picker: 7.0 (from an 8-hour shift)
Required labour hours = 5,600 ÷ 85 ≈ 65.9 hours.
Pickers required = 65.9 ÷ 7.0 ≈ 9.4 → 10 pickers.
Capacity with 10 pickers = 10 × 7.0 × 85 = 5,950 lines, giving about 6% headroom.
Worked Example 2 — Rate Sensitivity
Same 5,600 lines, but the real rate turns out to be 70 lines per hour: 5,600 ÷ 70 = 80 labour hours, and 80 ÷ 7.0 ≈ 11.4 → 12 pickers. An 18% error in the assumed rate moves headcount by two people per shift. Validating the rate against actual historical output matters far more than refining the arithmetic.
Worked Example 3 — Cost per Line
Take the 65.9 required labour hours from example 1 at a fully loaded cost of €28 per hour: 65.9 × 28 ≈ €1,845 for the shift, or 1,845 ÷ 5,600 ≈ €0.33 per line. Lifting the rate to 95 lines per hour cuts the requirement to 59 hours and the cost to about €0.29 per line — roughly 12% off direct picking cost. What Actually Moves the Rate
- Travel — usually the largest share of pick time; batch and zone picking attack it directly.
- Slotting — fast movers close to dispatch and at ergonomic heights.
- Order profile — many single-line orders behave very differently from few large ones.
- Pick method — piece, case and pallet picking are separate populations; never blend their rates.
- Technology — scanning, voice and pick-to-light mainly reduce search and confirmation time.
- Replenishment — an empty pick face stops picking regardless of everything above.
Measuring It Properly
Report the rate by pick method and by zone, not as a single site-wide average, and always alongside accuracy — a rate improvement paid for with mispicks costs more than it saves once returns and credits are counted. Track the trend on a rolling basis rather than reacting to single shifts, and check it against peak days, since staffing is sized on peaks.
